We have elevated “data-driven” to religious status in business. It sounds rigorous. Analytical. Smart. The phrase signals that decisions are grounded in facts, not feelings. That we are being objective, not emotional.
But there is a problem with data worship that rarely gets discussed: being data-driven and being data-informed are completely different things. One builds businesses. The other traps them.
One of us spent years as a data analyst before becoming an entrepreneur. Building dashboards. Interpreting trends. Helping organizations make “data-driven decisions.” And that experience revealed an uncomfortable truth: the most analytical people often make the worst business decisions. Not because they lack intelligence, but because they confuse historical data with future possibility.
The Rearview Mirror Problem
Historical data shows you what happened. Under those conditions. With those variables. At that time. It is a rearview mirror, not a crystal ball.
When a consultant looks at industry standard rates and prices accordingly, they are letting someone else's past dictate their future. When a restaurant owner studies competitor menus and prices below them “to be competitive,” they have never tested what their unique value could command. When a job seeker accepts a salary range because “that is what the data says,” they may be leaving money on the table that was always available.
In each case, historical data created false certainty. It felt rigorous to reference benchmarks. It felt analytical to cite research. But it was actually an excuse to avoid the discomfort of testing.
The data showed what was. It could not show what might be.
The Hidden Variables Problem
Every market has visible data and invisible dynamics. You can see pricing history, sales trends, competitor positioning. But you cannot see competitor motivations. You cannot see temporary conditions masquerading as permanent ones. You cannot see timing factors, market psychology, or the dozens of variables that influenced the outcomes you are now treating as prophecy.
When you look at a market and see a pattern, you are seeing the result of countless forces, some of which may have already changed. The spreadsheet cannot tell you which forces are still present and which have shifted. Only testing can.
And here is the trap within the trap: absence of data is not absence of possibility. Just because something does not appear in the historical record does not mean it cannot happen. The only way to know if something can work for your specific situation is to test it. Analysis can take you to the edge of certainty, but it cannot get you across. Testing is the bridge.
The Difference Between Testing and Just Trying Things
Some people hear “test more” and think it means “try more stuff and see what happens.” That is not testing. That is spaghetti against the wall. It might stick, but you will not know why.
A real test has three elements:
First, predetermined inputs. You decide what you are testing before you begin. What is the hypothesis? What variables are you controlling? What are you holding constant? If you test thirty things at once and something works, you have learned nothing you can repeat.
Second, predetermined decisions. You decide what you will do with the results before you see them. If the test succeeds, what action will you take? If it fails, what changes? This is the element almost everyone skips. They run the “test,” get results, and then decide what to do. But that is not a test. That is just doing something and rationalizing the outcome afterward.
If you did not decide what you would do with the results before you ran the test, you did not run a test.
Third, isolated variables. You test to learn what works, not just if it works. When you change too many things simultaneously, you cannot identify causation. You might get lucky, but luck is not a process. Luck cannot be systematized. Isolate variables so you understand what actually drove the result, then you can build that understanding into your operations.
Data Informs. Testing Confirms.
This is not an argument against data. Data is essential. Historical information helps you understand the landscape, identify variables worth testing, and form educated hypotheses. Without data, you are guessing blindly.
But data is the starting point, not the finish line. It sets up the experiment. The experiment itself is what validates or invalidates your hypothesis.
Think of it like a weather report. Yesterday's weather tells you what conditions were. It can inform your guess about today's weather. But you still have to look out the window to know what is actually happening. The historical record is useful context. It is not a substitute for current observation.
The businesses that grow are the ones that use data to ask better questions, then test to find the answers. The businesses that stagnate are the ones that use data to avoid asking questions at all.
Building Testing Into Your Operations
Testing should not be exceptional. It should be routine. Every assumption in your business is a hypothesis waiting to be validated. Every process has room for improvement. Every market has untested possibilities.
If you are not moving forward, you are falling backward. Markets shift. Competitors adjust. Customer preferences evolve. The conditions that made something true six months ago may no longer apply. Continuous testing is not optional. It is how you stay relevant.
Build testing into your standard operations. Make it a practice, not an event. Allocate resources specifically for experimentation. Create systems that capture and apply what you learn. The goal is not just to discover what works, but to understand why it works so you can improve systematically.
The Real Question
When you catch yourself saying “the data says,” pause. Ask yourself: is this data informing my experiment, or is it replacing my experiment?
Are you using historical information to form a hypothesis worth testing? Or are you using it to avoid the discomfort of uncertainty?
Hoping is not a plan. Gambling is not a plan. Well-documented guessing is still guessing.
Data informs. Testing confirms.
The businesses that understand this distinction are the ones that keep growing. The ones that confuse history with prophecy are the ones that wonder why their data-driven decisions keep producing stagnant results.
You are not data-driven. Not yet. You are data-imprisoned. And the key to the cell is structured testing with predetermined inputs, predetermined decisions, and isolated variables.
The data can show you where to look. Only testing can show you what is actually there.
